Microsoft Is Reshaping Copilot. What Should Businesses Know?

Microsoft has announced several significant updates to Microsoft 365 Copilot that will change both how AI is used and how Copilot is licensed. The changes introduce new ways of working, new Copilot capabilities, and, from January to March 2027, a new way to purchase and use Copilot.

Until now, Copilot has primarily been an AI assistant for drafting documents, creating emails, and summarising meetings. Microsoft is now moving toward a model where Copilot can independently complete more complex tasks on behalf of users. At the centre of this transformation is a new Copilot architecture built around three pillars: Home, Code, and Autopilot.

The New Copilot Combines Work, Automation, and Development

Microsoft’s new vision for Copilot consists of three key components.

Home

Home is a new central workspace where Copilot Chat, Copilot Cowork, and Microsoft 365 application capabilities come together. It allows users to work with documents, spreadsheets, presentations, and business data without constantly switching between applications.

Code

Code enables users to create applications, automations, and business solutions using natural language. It supports developers and empowers business users to build workflows and solutions without deep programming expertise.

Autopilot

Autopilot represents the next step toward agentic AI. It is a personal AI agent that can use organisational data and systems and continue working even when the user is away from their computer. Microsoft describes it as a persistent and proactive assistant that helps complete work, not just answer questions.

Copilot Cowork Takes AI Adoption to the Next Level

One of the biggest updates is Copilot Cowork, designed to delegate more complex, longer-running tasks.

While traditional Copilot Chat helps answer questions and create drafts, Cowork allows users to assign an entire task to AI. For example, users can ask it to prepare for a sales meeting, analyse large volumes of documents, create a project summary, or build a campaign plan. Copilot completes the work in the background and returns a finished result.

In practice, this means organisations are gradually moving from using AI as a conversation partner to using AI as a digital coworker.

Copilot No Longer Requires a Microsoft 365 Base License

From January to March 2027, the Copilot licensing model will change.

Previously, Microsoft 365 Copilot required a qualifying Microsoft 365 base license. In the future, you can also purchase Copilot as a standalone service. This makes Copilot more accessible for organisations that want to deploy AI to selected users or specific business processes.

For existing customers, nothing changes. Current licenses continue to function as before.

Usage-Based Billing Becomes More Important

Another important change relates to Copilot Cowork and other higher-consumption AI services.

Starting from January to March 2027, Microsoft will enable Usage-Based Billing (UBB) by default for new Copilot Business licenses. The default spending limit, in addition to the license cost, will be $40 per user per month.

This means users can begin using Copilot Cowork immediately. If they do not use consumption-based services, they will incur no additional charges.

Although this may not represent a high additional cost for most users, AI cost management will become increasingly important. Organisations should already be thinking about how to monitor AI usage, establish spending controls, and measure business value.

This journey is similar to the adoption of cloud services a few years ago: success depends not only on the technology itself, but also on managing consumption and cost efficiency.

Microsoft’s latest announcements clearly demonstrate that Copilot is no longer just a productivity tool.

It is evolving into an agentic AI platform where artificial intelligence not only answers questions but also completes tasks, creates solutions, and automates business processes.
